When specifying air conditioning for a commercial building in Pakistan — whether an office tower, hotel, hospital, or retail space — the two most common system choices are a VRF (Variable Refrigerant Flow) system and a traditional central ducted air conditioning system. Each has distinct advantages, and the right choice depends on your building type, budget, and operational requirements.

What is a VRF System?
A VRF system uses refrigerant piped directly from one or more outdoor units to multiple indoor units across the building. Each indoor unit can be individually controlled for temperature and fan speed. The outdoor unit continuously adjusts refrigerant flow to match the combined demand from all zones simultaneously.
What is a Ducted Central AC System?
A central ducted system uses a central air handling unit (AHU) or chiller plant to cool air, which is then distributed through a network of sheet metal ducts to supply grilles throughout the building. Return air is collected back to the AHU through separate return ducts.

Energy Efficiency
VRF wins. VRF systems are among the most energy-efficient HVAC technologies available. Heat recovery VRF systems can simultaneously cool some zones and heat others, recovering energy between zones. Efficiency ratings of 4.0+ COP are common in modern VRF systems.
Installation Flexibility
VRF wins. VRF systems require only small refrigerant pipes (typically 6–28mm), which can be routed through very tight ceiling voids and risers. Ducted systems require significantly more space for ductwork, which can be a challenge in buildings with low floor-to-ceiling heights.
Zone Control
VRF wins. Every indoor unit in a VRF system can be independently controlled. This is ideal for offices where different departments have different occupancy schedules and comfort preferences.
Air Quality
Ducted wins when fresh air intake and filtration are priorities — such as hospitals, laboratories, and food processing facilities. Ducted systems allow integration of HEPA filters, UV sterilisation, and controlled fresh air supply more effectively than typical VRF installations.
Upfront Cost
Ducted is often lower for very large tonnage applications. For buildings above 400–500 tons of cooling, a chilled water system with ducting is typically more cost-effective per ton than VRF.
Maintenance
Similar for both systems when maintained by a qualified contractor. VRF systems have more refrigerant joints to monitor, while ducted systems require regular duct cleaning and AHU servicing.
Our Recommendation
For most commercial offices, hotels, and corporate buildings up to approximately 200–300 tons in Pakistan, VRF is our first recommendation due to superior energy efficiency, flexible zoning, and reduced civil works. For hospitals, large malls, airports, and facilities above 300 tons, a chilled water ducted system is typically the better long-term solution.
